Overview

A fast-growing startup hiring 20+ people per month had an onboarding process that touched 6 different systems and required 40+ manual steps per new hire. HR coordinators were spending 3 days per new hire on administrative tasks, and new employees often showed up on day one without email access or equipment. We built a unified AI-orchestrated onboarding system.

The Challenge

Onboarding touches HR, IT, facilities, finance, and the hiring manager — each with their own systems and processes. The AI needed to orchestrate across BambooHR, Okta, Google Workspace, Slack, the equipment ordering system, and payroll. Timing was critical — background checks need to complete before access is provisioned, equipment needs to arrive before start date.

Our Approach

We built a state machine that manages the entire onboarding lifecycle. When a hire is confirmed in the ATS, the system automatically triggers parallel workflows: document collection, background check initiation, equipment ordering, account provisioning queue (triggered after background check clears), and training schedule generation. Each step has defined dependencies, timeouts, and escalation paths.
