Overview

The engagement runs in three phases — Foundation, Scale, Advanced — so the business sees wins in week 4, not month 6.

The Challenge

SEO and paid ads are almost always run by two separate teams (or two separate agencies) that never talk. Conversion tracking is broken in ways nobody noticed — duplicate counting from client-side and server-side tags, lost first-party data after iOS 14 and Consent Mode v2, form-fills counted instead of qualified pipeline. Performance Max is set up but bidding on the wrong audiences. Organic content is published but never internally linked, never refreshed, never tied to a keyword cluster. Our Approach

We run the engagement in three deliberate phases. Phase 1 — Foundation (Weeks 1–4). Rebuild GA4 and Google Tag Manager from scratch with server-side tagging and Consent Mode v2 so conversion data survives iOS 14, ad-blockers, and cookie banners. Audit and dedupe every conversion event. Wire offline conversion imports from the CRM so paid search optimizes on closed-won, not just form fills. Verify Search Console, fix sitemap and indexing issues, run a technical SEO sweep (Core Web Vitals, schema markup, internal linking, canonicalization, broken redirect chains). Rebuild Google Ads with single-theme search campaigns, strict match types, negative keyword lists, and conversion goals tied to actual revenue. Phase 2 — Scale (Weeks 5–12). Keyword cluster and content gap analysis against the top 5 competitors. Programmatic SEO landing pages at scale — location pages, comparison pages, use-case pages, integration pages — templated, internally linked, schema-marked, and indexed cleanly. Performance Max with tROAS layered with customer match and seed audiences from the CRM. RLSA campaigns on top of branded and high-intent terms. GA4 explorations, funnel analysis, and custom conversion values that reflect real margin per deal. Looker Studio dashboards showing blended ROAS, channel attribution, and cohort LTV — built once, refreshes daily. Phase 3 — Advanced (Weeks 13–24). BigQuery export from GA4 and Google Ads. LTV-weighted conversion values fed back to Smart Bidding so the algorithm chases lifetime value, not first-touch conversions. Data-driven attribution replaces last-click. Automated search query mining and negative-keyword pipelines in Python. A lightweight marketing-mix model to measure cross-channel uplift. Content velocity systems: AI-assisted briefs, internal linking automation, freshness signals on the pages that earn the most clicks.
